Strengths or Weaknesses?

What should get more attention when we want to develop and grow? Our weaknesses or our strengths?  

Strengths are the inner gifts that help us take action or show up with others at our best. But what happens when we don't show up at our best? What happens when you promote a person on your team and they don't show up at their best? What then?

Where should the focus be?

In this article, I will share why I believe that when you partner with others to develop and grow, you will see more results when focusing on your strengths.

 When leaders often share their coaching goals, they focus on how they can become their better selves. How can they grow or help their team grow? And, nine out of ten times, the focus of their goals will be on fixing a weakness they have. 

But in a study by Don Clifton at the University of Nebraska, we can see why focusing on strengths can be more beneficial for yourself and your team. 

 Clifton and his team observed two groups of High School Kids.

  • One group was of fast readers who read above average– they read 350 words per minute with comprehension

  • The second group was of average readers, reading 90 words per minute with comprehension

Both groups received the same speed reading course to see what would happen. The results showed that the average readers improved by 66%; they went up from 90 words to 150 words per minute. Impressive right? 

What do you think happened to the fast reader’s group? 

Take a moment to guess before you keep reading this article. 

The fast readers improved from 350 words to 2,900. That means they enhanced by 828%. 

Wow!

That shows us that when we work from our strengths, we and others get hundreds of percentages more from us using our powers. And still, some of us cannot let go of our weaknesses. I get it. This is how our brain is wired: the brain pays attention to what's not working or can cost us our lives. This is the ancient brain that protects us from life and death-situations.

This is also how our world works; we want to fix problems no matter what they are, from politics to clean water. We all focus on resolving issues; therefore, if we are not good at something, we should fix it. Right?

I will challenge this view – is it right?

Where do you see yourself thriving? When people or your inner chatter tell you you are not good enough or when your strengths are recognized? When you or others focus consistently on what you need to improve, do you notice your energy going up or down? Do you see more defensiveness or progress? Do you witness self-judgment or curiosity? 

 So here is the golden rule:

When should you focus on a weakness?

When you receive consistent feedback around a specific theme that requires improvement along your life path from different people on different work and life experiences, maybe it is time to look at this area as an opportunity to improve. Or ask yourself how you can use your strengths to improve in this area.

 On the other hand, and some will disagree with me, our strengths can sometimes get us in trouble. Mostly it happens in times of change, when we enter a new role, get promoted, lead an organizational change, or any other new life or work situation.

 Since we want to feel successful in times of change, we might "overuse our strength." Intuitively we sense that by accessing our strengths, we can achieve goals, influence, impact, or any other outcome we or our supervisors have in mind. And this is when we use our strengths in a way that might not serve us.

Here are some examples that you can get in your way with your strengths (and there are many more): 

  • If you are strong at execution, by overusing your ability to get things done, you might not delegate or micromanage.

  • If you are strong at problem-solving, you will tell people what to do to bring results rather than empower others.

  • If you are very analytical, you will want to ensure you explored any data point and might not move to make decisions or actions and slow down the process or others who wait on your decisions.

  • If you are good at building trust and relationships, you might ask too many people what they think and not move into making a decision.

 Creating awareness can help you regroup and turn down the volume on how you use your strengths in a productive way for yourself and others. Do you see people frustrated? Do you notice people not talking in meetings? Do you get feedback that you are not delegating, or maybe, on the other hand, not moving into action?

Those are red flags to lean back, pay attention to, and ask yourself – what strength am I using too much or maybe it is time to use it in a new way that can serve myself and my team/peers better?

When you run through this exercise with yourself, build on your learning and pay attention to your team; who does not perform well or looks deflated? Are they working from their strengths? Why not? Are you or others getting in their way? Are they in the wrong role? How can you empower and recognize their strengths? Who on your team shares or completes each other strengths, and how can they complement/collaborate/mentor each other? How can you delegate to others what fits their strengths?

Procrastination - Why I believe there is wisdom in our resistance to move into action and how can we start listening to it?

Well, here I am. It is the evening before this article is due. Did I start it a week ago, when I assigned it to myself? Of course not. I, like many, struggle with a common challenge: Procrastination. For years I fought this urge to put everything off to the last minute. I'd receive an assignment and say, "This time, I'm going to be organized. I'm going to start early, go bit by bit, and not put everything off to the last second. I will not procrastinate."

 My daughter can attest to this tendency. Every weekend, before COVID19 hit us, the two of us would head to our favorite coffee shop. She would work on her homework, and I would focus on writing. Writing during the workweek is very challenging to accomplish. So moving it to the weekend made sense. "Did you start?" she would ask me about an article or chapter in my book or a speech I had to work on. "I just need to work on something else that is very important, and then I will start!" I would tell her with a mother who knows it all face.

But, ultimately, we'd be heading to the car from the café, and she'd ask me, "Did you complete the task?" And time after time, I was forced to say, "I haven't even started."

Time after time, I'd end up in my office two days before the event or due date writing and practicing like a madwoman. And time after time, when my daughter came cautiously, afraid of the madwoman in the office, aka me... to say goodnight, she'd sigh and say, "Oh Mom, why did you wait until the last minute again?"

"Because," I'd say. "That's just the way I am."

 Even though my frantic preparation for these events was intense enough to scare away my family for the day, one time, I finally got my daughter to watch one of my speeches with me. My daughter looked at me, confused. "This is from when you procrastinated? From two days of preparation?"

"Yes, it is."

"But you did so well! If I waited to the last minute like you, instead of preparing ahead of time, I would be a mess!"

Maybe some of you are like my daughter, and perhaps you must start early for the sake of your mental health and internal peace. But for some, like me, procrastination stimulates a "good stress" that allows us to bring our best product. The moment I realized this IS my process, I became a free woman.

After years of struggle and self-deprecation, and endless coaching conversations with clients about this topic, it might be time to edit my business card and give it the additional title: Noa Ronen, an Executive & Leadership Coach, Speaker, Author, and a Proud Procrastinator.

 

Next time your procrastinator-tendencies cause internal conflict, how will you know if procrastination works for you or against you?

 

Does procrastination get you in trouble?

"I am such a procrastinator," one of my clients shared with me at the beginning of our session. "You know," I told him, "I believe sometimes procrastination is a good thing; let's try and see what it is trying to tell us…."

 "You know," he said, "I have never got in trouble for doing things in the last minute. I have never failed at school, or college; I keep being seen and promoted. Plus, maybe it just creates space for me to work on more important tasks?" 

 We took a moment to look at his calendar, and he said, "I think I will take care of this task tonight," then, while smiling, he stopped and said, "but I probably won't…" 

 "I love it!" I said, "a moment of honesty; So when are YOU going to do it? tomorrow?"

 "Nope," he said, laughing.

 "The day after," I asked?

 "No way," He replied, laughing louder, "I don't see getting to this task before the end of the week."

 "I have to ask you… how does it serve you when you put tasks on your calendar that torture you when you know you will not touch them until later in the week/month? You have enough on your plate - work with you, not against you."

 

Does the stress of procrastination lead you to create just an okay product or a fantastic product?

If waiting for the last minute helps you create a fantastic product, keep procrastinating; it is part of your creative process. Some research shows that in the "not doing," your brain keeps working and thinking and collecting different ideas that show up when you do the work.

 

And what if waiting to the last minute can get in your way or even gets you in trouble?

 I believe we can learn plenty from your resistance. I refer to it as the wisdom or your resistance. 

When you postpone doing something, I believe that most times, it's not because you are lazy or disorganized; there is a reason for your non-action that you are AwareLess to see for now. So, what is it that you're resisting? What can the resistance teach us if we take a moment to listen to it?

  • Are you going against your core values? Your values like the north star, make sure you keep walking with integrity and follow the path of what's important to you. When you need to take on action against your core values, you will experience an internal conflict that will hold the doing. For example: if you're asked to stay late, and your core value is freedom, you may resist doing the task and check your social media feed. You DID stay, but your actions are keeping you in control of your value, or you will resent the request and act out.

  • I don't know enough? Is it true? Suppose the answer is yes, you probably don't move into action because you are missing skills or knowledge. Still, at times people who lean to believe they don't know enough can get in trouble. They feel that no matter how much they learn, it will never be enough for them; this is when learning becomes their obstacle from achieving results. It is a wiser mechanism of avoiding moving into action. If you know that this is a pattern of yours and ongoing learning takes you away from achieving your tasks on time, here is my question to you (you can use this question with employees who hold this perspective); what is one step you can take with the information you already have?

  • Purpose and Meaning - are you missing clarity about the purpose or the why of moving into action? When we don't understand the purpose or meaning of something we need to act on, we don't move to action. This resistance will show up with the goals you set for yourself or others. This is the essential information and an opportunity for you to step back and ask yourself:

    • What is the purpose of this project?

    • What is essential for me about this goal?

    • What will people (or I) experience from sharing/creating/writing this message?

      It can sometimes be hard to find all the answers on your own, and you will need help from a mentor or coach.

 

  • Maybe it's just not important enough? If you're resisting something or not moving into action, maybe it is time for an honest conversation with yourself and letting it go if necessary. The question I ask is straightforward: from 1 to 100 (1 being the lowest and 100 the highest), how much is this project important to you? Remember, no one sees or hears you, so be entirely honest with your wants, not your needs, have tos, or shoulds.

  • Maybe your goal is essential, but not now? When I look at my plan/goals, I can identify a project or goal important for me but not now. Allowing ourselves to decided: Yes! But not now is helping up making sure we focus and prioritize the now while freeing our headspace from distractions.

 

 When we look at procrastination as something we don't do, we miss an opportunity to listen to our resistance's wise message.

Maybe procrastination can serve you? Perhaps it can help your creative juices flow or making you feel more in control? Time after time, my clients learn so much from slowing down and listening to their inner wisdom.

Maybe there is something you can learn from not acting on a specific task? Perhaps you can learn from checking in with yourself and paying attention to how you work? And maybe, just maybe procrastination is your intuition leading you towards YOUR way of heading to focused success?

Open Heart Leadership Mindset for Strong Leaders

We all have that person in our life that we can not tolerate. Isn’t that a great opening for a Valentine’s Day post? I think it is. 
A few years ago, I decided to walk my walk of coaching. To walk my walk of coaching meant that I would hold the principles of coaching not only when I sit with my clients face to face or meet with them through the phone but also to hold those principles when I am not with my clients when I am not coaching. You see, the core of coaching is to partner with clients in a thought-provoking and creative process that inspires them to maximize their personal and professional potential. If you strip the fancy words ICF used for coaching, the nutshell of coaching is the relationships I establish with my clients from the first conversation. Establishing the coaching relationship is what allows me to have a different conversation with my clients.
What I mean by that is that when we start working together, I get curious about my client’s needs and wants in this relationship. They know better than anyone else (including me) what they need. Of course, I make sure that they don't speak the mantra of shoulds and needs that others put in their head. I make sure that they express what is the heart of their want, not the others' want. But to make sure we both can hear the real want we need to have trust. Yes, trust that thing, that "space" as coaches like to say, that makes you want to share your want with me, even if it is uncomfortable. 
What makes people trust you? There are many possible answers to this question because there are many people with different wants and needs. But when you let go of judgment by listening with much curiosity to what they say and shift your focus from what you need or really want to say right now to allow them to talk they trust you because your focus is on them. Also, it is also important that we will ask the person what they need that when we share our feedback or share what we hear, sense or curious about that they will be open to receive our feedback. Think about it, in each relationship the responsibility to give and receive is on both sides. No matter if you are a leader, a business owner or a parent, you are not the only one responsible for the conversation. Think about it,  I can be the best coach with the best tools, and you can be the best leader with the best communication skills, but if the other person in the conversation is not willing to receive your insight or feedback, they just won’t! It is not because we did a crappy job, we followed all the rules, step by step, but we didn’t do something important. We didn’t ask what they need and wanted to be open to receive our feedback. We assume that by asking what we need to do differently, the relationship will get better.


Yesterday one of my clients used the metaphor of relationships as a card game and here is the deal, I see you, I listen to you, I focus on you, but at the end of the day, there are rules to the game. I need to get the rules from you, or we will play on the board game without a win for you for too long, which can be exhausting for both of us. What do I mean by that? First I share with you how I work with you, but then I also ask for your wants and needs beyond your goals, I need to understand what kind of conversation, a way of communication you would like to have that will serve you. Some clients need more of quiet time to process, and for me to stay quiet and wait, some clients want me to challenge them a lot, while others don't like if I push too hard, some need to report about their progress in between sessions while others need to process on their own. I dance with each one of them differently while also get permission from them to be me. There is no one size fits all, there is no recipient there might be a need to switch the dairy with nut milk for one person, and the wheat with almond flour with another. So how do I walk my talk outside the coaching session? I see people as people. This is the heart of strong leadership. I think in the last few years it became more and more of a narrative in leadership, parenting and owning a business - see people as people, see the human in the other no matter how different they think and behave. 
But what does it mean to see people as people? I love to use the explanation that Arbinger Institute uses in their books. The core of seeing people as people is to stop seeing them as objects. There are three ways to see people as objects:
1.    Seeing people as an obstacle -   when you look at people as something that gets in your way of achieving your goal you see them as objects. If a person slows you down and becomes a barrier in your way, you become impatient, when you become impatient you communicate that with your body and with your words. It can happen with the cashier in the supermarket or one of your team members who doesn’t deliver what you need. You stop seeing them as people, achieving the goal becomes more important than the people themselves.
2.    Seeing people as a vehicle - you can also stop seeing people as people when they become a tool for you to achieve something, a vehicle. You all experienced when someone used you as a vehicle. It will start when they come to your desk, or stop you on your way and probably flatter you on what you wear and then ask you if you can give them something they need that you have. Did you ever experience being a vehicle for someone else? I sure did….
3.    Not seeing people – this is when the other person is invisible, we don’t notice their existence. Have you ever experience sitting in a meeting with another person and they talk about their business/themselves/their mission for 60 minutes and never find the time afterward even to ask you one question about yourself? Would you do any business with that person? 
How do you see people as people? It starts with noticing that we all at times see others as objects. Me too. Now, when we are ready to admit that we have our moments when we don't see others as people, we can start noticing ourselves and learn to switch. How can we switch? We move our attention from focusing on our needs and wants to the needs and wants of the other person. A little example from our current flu season. Like many of you, our family hit with the flu as well. Since Thanksgiving every week I had one or two family members sick in our house. A few days ago while my two older kids stayed home with a cold and a fever I drove my youngest to school. My husband was on a business trip, and I was tired. My little one got into the car and said: “mom I have a headache and I feel like I am going to throw up” It was the sixth time that he used that excuse in the last month. Twice he did have something but this time like the two other times the week before he did not have a fever or anything else. I was tired. I was ready to just go to my meeting with a client and get some peace and quiet from all the germs in my house, so I did what sometimes parents do when they get tired. I yelled. Remember this is a messy blog. I yelled that enough is enough and he is going to school. There was more yelling from my hand, but underneath the yelling was my try to say to the world to let me be. My youngest gave me the unhappy nine years old guilt look, and we both stayed quiet until we were one minute away from his school. That's when I noticed myself. I shifted from seeing my son as a barrier, being in my way of achieving peace to a child that might try to communicate with me a need or want. “Hey little guy," I asked him "is everything is okay at school? Do you have trouble with your friends, teachers?”, 
“yes mom,” he said, “I have some trouble with the assistant teacher.” 
You see, stop seeing people as people, is something we do more than we think, not only with our team members, or with our clients, but also with our family, or when we go to the supermarket or at networking events. Don’t be upset with yourself, just notice. The more you notice yourself, the more you will open your heart. 

People can sense when you see them as objects, think about it, see me as a person someone compliments me, see me as an object someone compliments me, do the compliments feel the same?
